Context

Without context, AI is just another tool. With the right strategy, it becomes an advantage.

Most organizations know they need to move forward with AI. The challenge isn’t the technology itself — it’s knowing where to start, which processes are worth targeting, what risks to anticipate, and how to avoid adding complexity instead of removing it.

Many AI initiatives fail not because of technical limitations, but because of organizational friction. AI is introduced as a visible tool that forces people to adapt to it, leading to resistance, low adoption, and eventual abandonment. A different approach starts by rigorously identifying where and how AI can be integrated with minimal disruption and measurable impact.

It's unclear where to start

The pressure to adopt AI is real, but there is often no clear basis for deciding where it can create the most value or how to prioritize initiatives.

Processes aren't always ready

Without structured data and robust processes, AI has no reliable foundation to work from.

Teams fear added complexity

When AI is introduced as yet another tool people have to learn, it creates resistance rather than adoption.

There's no actionable roadmap

Without a rigorous upfront assessment, it is difficult to define realistic priorities, timelines, and quick wins.

Why Mediterranean Consulting

An AI practice built on deep consulting, technology, and process expertise

Mediterranean Consulting does not approach AI as a trend. We bring 23 years of experience in digital transformation, process improvement, systems integration, technology development, data governance, ecommerce, and product information management.

This evolution is embodied in Transparent AI by Mediterranean Consulting, the methodological approach developed by Francesc Xavier Berjano to formalize how we take AI from concept to real-world operation across different types of organizations.

Consulting expertise

Before proposing technology, we first understand the business, its processes, and its people. AI follows from that understanding; it is not the starting point.

Technical capability

A team with hands-on experience in development, integration, data, and complex technology platforms. Not just strategy — execution too.

A proprietary methodology

Transparent AI by Mediterranean Consulting: a formalized, published methodology — not a generic process adapted from third parties.

Proven experience

Real-world AI integrations in production across PIM, ecommerce, and multilingual content. Not just theory — documented results.

23

years of technology consulting

A track record that makes our AI practice a natural evolution, not a response to hype. We are a technology consultancy that approaches AI from experience, not from trends.

“We don’t adopt AI because it’s fashionable. We adopt it because it is already part of the natural evolution of processes, data, and technology.”

Methodological Approach

Transparent AI by Mediterranean Consulting

It is not a service. It is the guiding methodology behind how we approach, design, and integrate AI across all our projects.

"The AI you don't notice is the AI that helps the most."

Most AI implementations fail not because of technical limitations, but because of organizational friction. AI is introduced as a visible tool that requires people to adapt to it. Transparent AI takes the opposite approach: AI should adapt to people, existing workflows, and the organization’s culture.

It acts at the right moment, stays in the background, and delivers tangible value. It does not impose dashboards, require additional training, or disrupt user-facing processes. It simply steps in when it can add value.

"The AI you don't notice is the AI that helps the most."

An approach shaped by hands-on experience in technology consulting, process improvement, systems integration, and organizational adoption.

“Useful AI doesn’t change the organization from the outside — it improves it from within.”

Business processes

AI embedded in operations: real-time prediction, classification, and optimization without disrupting the user-facing workflow.

Software development

AI integrated into the development environment: code review and correction, test generation, and refactoring suggestions without interrupting the developer workflow.

Agile project management

AI as a behind-the-scenes assistant to the Scrum Master and the team: backlog prioritization, risk detection, and contextual metrics without reducing team autonomy.

The 7 Principles of Transparent AI

Invisible

Operates in the background without disrupting the workflow. Users do not need to know the AI is there.

Contextual

Intervenes only where it can create potential value, rather than being applied by default at every step of the process.

Non-intrusive

Does not force users to change how they work or require direct interaction. Adoption requires no additional training.

Modular

Integrates progressively without redesigning the entire system. It can be deployed in phases without overhauling the underlying architecture.

Traceable

Every intervention can be monitored and audited, providing full operational transparency into where and how AI is used.

Continuous learning

Adjusts its behavior based on historical data, improving with each usage cycle without manual intervention.

Adoption-focused

Designed from the outset to fit naturally into the way teams work, minimizing cultural resistance.

Developed Through Real-World Experience.

Transparent AI by Mediterranean Consulting was developed by Francesc Xavier Berjano, CEO & Founder of Mediterranean Consulting, and formalized in the white paper TransparentAI · Version 1.0, published in September 2025.

The approach draws on nearly three decades of experience in technology consulting: business processes, systems integration, software development, project management, operational adoption, and data governance. It is not a theoretical framework built from external observation, but a methodology shaped by real work with organizations and their digital transformation challenges.

Transparent AI builds on the work of leading thinkers such as Tom Davenport (human-centered process transformation) and Tapan Munroe (radical efficiency and intelligent workflows), adapting those ideas to today’s reality of AI in business operations.

Strategic Assessment · AI Diagnostic

Criterion by Mediterranean Consulting

“Before implementing AI, assess where it can create real value.”

A rigorous strategic assessment designed to help organizations understand their current position before investing in AI. It is not a demo, a pilot, or an implementation — it is the diagnostic that enables them to move forward with clear priorities and a sound plan.

  • Baseline analysis: organizational maturity, available data, and current processes.

  • Calculation of the IMI (AI Maturity Index) and TAI-Fit Score™ to identify the processes with the highest potential.

  • Identification of quick wins: where AI can deliver near-term value with the least effort.

  • An 18-month executive roadmap across three adoption horizons: immediate, maturity-building, and strategic.

  • Regulatory risk classification (EU AI Act) by use case.

  • No prior AI expertise or dedicated in-house technical team required.

Integrated Capabilities

A Proven Use Case

Our most concrete and well-documented example of integrated AI today: DeepL operating natively within the Pimwave PIM.

Linguistic AI · Integration

Linguistic AI Integration with DeepL

“Linguistic AI to accelerate content, markets, and channels.”

DeepL is integrated as a linguistic AI capability within PIM, ecommerce, and multilingual content management workflows — not as an external tool teams must learn to use, but as an embedded capability within their existing processes.

  • Automatic translation of product records, product families, master data, and language-specific terminology glossaries.

  • Detection and management of untranslated items in high-volume catalogs.

  • Translation of technical documents and ecommerce content into multiple languages simultaneously.

  • Integrated traceability and token-usage monitoring within the management workflow.

  • Particularly suited to PIM environments, international ecommerce, and catalogs with high content turnover.

Integration · Systems · Processes

Clear use case

There's a specific operational problem that AI can solve or improve.

Reliable data

A structured, reliable data foundation is available to support the use case.

Process readiness

Workflows are well defined and can be improved without unnecessary disruption.

Suitable architecture

The existing technology allows AI to be integrated modularly and progressively.

Designed around Transparent AI

Every integration is designed so AI operates invisibly, contextually, and non-intrusively. Teams do not experience added complexity — they see the results.

Integration · Systems · Processes

AI Integration into Existing Systems and Processes

“AI connected to your systems, processes, and data.”

We design and integrate AI capabilities into existing systems and processes when there is a clear use case, a suitable data foundation, and a genuine opportunity for operational improvement. We draw on 23 years of experience in integration, development, processes, and data.

We do not propose AI integration for its own sake. We introduce it only where the data, processes, and architecture are in place for AI to fit naturally and generate measurable value. Our most concrete and well-documented example is the integration of DeepL within Pimwave.

Success Stories

Proven Experience: From Product Management to Integrated AI

Our AI practice is grounded in real-world experience: first, building and deploying complex product management platforms; then, integrating AI on top of that operational foundation. Two complementary cases that demonstrate the natural evolution of our approach.

Pimwave: Comprehensive Product Management for International Ecommerce

“The product infrastructure that makes it possible to scale AI in international ecommerce.”

Pimwave is the PIM platform developed by Mediterranean Consulting to manage product information across complex international ecommerce environments. It acts as a single source of truth, connected to ERP systems and ecommerce channels, with full operational traceability.

It is not an AI solution. It is the technology foundation that makes meaningful AI possible: structured data, defined processes, and an architecture ready for modular integration.

“Before applying AI to data, the data itself must be ready to scale. Pimwave provides that AI-ready data foundation.”

AI-Powered Translation to Accelerate International Sales

“From manual multilingual management to AI embedded in the PIM.”

DeepL is integrated as a linguistic AI capability within Pimwave’s operational workflow. AI operates inside the product management process rather than as an external tool, supporting the translation of products, families, master data, documents, terminology glossaries, and ecommerce content — all within the same PIM environment.

This case demonstrates Transparent AI in a real-world environment: linguistic AI operates without requiring the team to change how it works, while expanding its capacity to manage multilingual content.
